What Shopify Hydrogen is (and what it is not)
Shopify Hydrogen is Shopify's React-based framework for building fully custom storefronts. Instead of customising Shopify's standard theme layer, you replace it: every page and every interaction is designed and coded specifically for your brand, while Shopify keeps handling products, inventory, payments and checkout behind the scenes. Deployment runs on Oxygen, Shopify's own hosting platform for Hydrogen, included with your Shopify plan at no extra hosting fee.
Hydrogen is not a plugin, a page builder or a theme that loads faster on its own. It is a development framework, which means a developer builds and maintains your storefront. That single fact explains almost every difference in this comparison: the freedom, the cost and the kind of team you need.

How far a modern theme can take you
Themes deserve a fair hearing first, because they have never been better. Shopify's current generation is section-based, block-based and fast by default, and it lets a merchant restructure pages, swap layouts and launch campaigns without touching code. A well-chosen theme with disciplined app use scores solid Core Web Vitals and converts perfectly well.
For many stores, that is enough. If your catalogue is straightforward, your brand fits comfortably within the visual conventions of e-commerce, and your team wants to edit pages without booking a developer, a well-configured theme is the rational choice.

Design control: where the gap opens
The difference shows up at the edges. A theme is a very good template: you adjust it, but its structure, its shopping flow and its underlying assumptions stay. After a certain point, every customisation becomes a workaround (an app here, injected code there) and the stack turns into technical debt.
Hydrogen removes that ceiling. Editorial storytelling between products, non-standard navigation, custom product configurators, motion designed for your brand rather than lifted from a template demo: if you can design it, you can build it. For premium brands whose differentiation lives in the shopping experience as much as in the product, that control is the whole argument.

Performance: where headless wins and where it does not
Headless is not automatically faster. A lean theme with three apps can outperform a carelessly built React storefront, and anyone who sells Hydrogen purely as a speed upgrade is skipping the engineering part.
What Hydrogen gives you is control over every kilobyte that ships: server-side rendering on Oxygen's edge network, instant transitions between pages, and no accumulation of third-party app scripts you cannot remove. Themes tend to get slower over time as apps pile up, while a custom storefront only carries what you deliberately put in it. On content-heavy stores and large catalogues, that control compounds into a measurable advantage.

Cost and timeline: theme vs. Hydrogen side by side
A Hydrogen build costs multiples of a theme for one reason: nothing is prefabricated. You pay for a frontend designed and engineered specifically for your store. Hydrogen itself is free and open source, and Oxygen hosting is included in the Shopify plan, so the investment goes into development rather than licences. As a three-person senior studio we quote a fixed price after a discovery call, with 50% upfront and 50% at launch. Most of our projects run 2–6 weeks, with Hydrogen builds at the upper end of that range depending on catalogue and content.
Realistic ranges across the European market in 2026, as orientation rather than a quote:
- Theme, configured: €0–400 for the theme licence plus setup, live within days
- Theme, professionally customised: roughly €2,000–10,000, live in 2–6 weeks
- Hydrogen storefront: typically €15,000–60,000+ at specialist agencies, enterprise builds well beyond; 6–12 weeks is a common market timeline, and a focused boutique build can land lower and faster

When a theme is the right answer
We build and sell Hydrogen storefronts, and we still tell some clients to stay on a theme. Signs that a theme is the better call right now:
- Your total budget for the storefront is below five figures
- You are still validating a product and need to be selling within the month
- Your team edits pages daily and has no developer on call
- You compete on price or product, and the digital experience plays a supporting role
- You have not yet hit the limits of your current theme

Migration: what stays in Shopify, what gets rebuilt
This is the part merchants worry about most, and it is the least risky. Products, collections, customers, orders, discounts and payment settings live in Shopify and stay untouched. Hydrogen replaces only the storefront layer, the part your customers see.
In practice the new storefront is built and tested in parallel while your theme keeps selling. The switch is a domain change, planned with a redirect map so existing URLs and rankings carry over. Apps that work inside the admin keep working; apps that inject widgets into the theme get rebuilt natively in the frontend or connected via their APIs, and that scoping belongs in the proposal, before anyone signs anything.

A Hydrogen storefront in production: Drop Bike
Drop Bike Lda. is a premium bicycle dealer in Lisbon with a showroom, a specialist workshop and a catalogue spanning e-bikes, mountain, road and gravel machines. The custom Hydrogen frontend gives the store an identity no theme ships with: dark, direct and clearly Drop Bike's own. Shopify handles stock, payments and checkout in the background.
This is no demo. The store sells every day, which is why this comparison comes from running it.
FAQ
Common questions
01Is Shopify Hydrogen free?
The framework is open source and free, and Oxygen hosting is included with your Shopify plan. What you invest in is design and development: the custom frontend built for your brand.
02Do I need Shopify Plus to use Hydrogen?
No. Hydrogen and Oxygen work on standard Shopify plans. Plus adds checkout customisation and B2B features, but it is not a requirement for going headless.
03Do Shopify apps work with a Hydrogen storefront?
Apps that operate in the admin (inventory, shipping, accounting) keep working unchanged. Apps that inject widgets into a theme do not; their function is rebuilt in the frontend or connected through their APIs. A good agency maps this out before quoting.
04How long does a Hydrogen build take?
Market-typical projects run 6–12 weeks. Our projects mostly launch in 2–6 weeks, with Hydrogen storefronts at the upper end of that range and a fixed timeline agreed before we start.
